Every so often, a sharp move in forward markets brings E&C's teams and the clients we advise on price fixings and hedges back to the same question, in one form or another: "should we do our last fixing(s) and get closer to fully fixed, or hold off?" It happened again in July 2026, when gas markets that had eased through late June, as Strait of Hormuz tensions cooled and a ceasefire looked like it might hold, reversed hard within weeks once fighting resumed and the risk premium that had drained out of the market flowed straight back in. It happened in a much bigger way in 2020, when markets that had been broadly stable for years collapsed to historic lows within weeks of the first lockdowns, then rebuilt just as sharply once the world's economies started moving again.
I want to give some guidance for answering that question in this article. Unfortunately, there is no short, straightforward answer. We need to look into market dynamics, talk about trends and trend reversals and what they teach us about the unpredictability of markets, and then we need to explore the risk management practices we can put in place to minimize the impact on our business of that unpredictability. Once we have that established, we will have very concrete guidance on what to do.
Markets go up and down, sounds simple; nevertheless, I see how ignoring it is the main reason why people fail to make good energy risk management decisions. Many people make decisions based on the current trend and without taking into account that this trend could reverse at any moment. Thinking in terms of trend reversals just seems to be much more complicated than thinking in terms of trends. This behaviour of trending thinking is supported by the media. When you read an article on energy prices, most of the time it will only mention reasons why it's increasing or decreasing at that moment. Rare are those journalists who end such an article with a few remarks on what could cause a reversal of that trend.
We've seen the perils of trending thinking play out again and again, in both directions. When a market has been calm or falling for a while, clients approach us with the demand to "review the strategy and buy more in the spot markets." This is often inspired by senior leadership that is convinced that the trend of low prices will never end. We invariably answer to this that spot prices are like thin air and that the only price you can grasp and fix is the forward price, and that even if they are trading well below the forward price for a while, it sometimes takes just a few days for them to rise above it again. Now that the market has reversed into a bullish trend, we start seeing the first people who "want to fix everything because it can only go on increasing." Again, trending thinking that will result in a price management disaster if, or rather when, the trend turns around.
We know for sure that trends will reverse, but we cannot know when they will do so. Ever since we created E&C in 2005, we've been advising clients based on this premise. That's why we've never provided forecasts. In its simplest form, forecasts are just a rationalization of people's reluctance to accept the inevitability of trend reversals. So-called trending forecasting models are based on deterministic thinking, projecting the dynamics of the past into the future. They analyse why markets are currently going up or down and give these as reasons why the trend will continue. "By the end of this year, oil prices could reach 200 dollars per barrel," said the hot-shot energy market analyst in 2008. And the analysis that supported this vision sounded and looked very sophisticated, but at the end of the day, it was just a linear projection of the ongoing trend into the future. And then the financial crisis occurred.
Other providers of forecasting services try to unveil the trend-reversing phenomena, which is even more certain to fail. Energy pricing is, for me, a perfect example of chaos theory, where the spreading of the wings of a butterfly in the Amazon can ultimately cause a tornado in Texas. Many years ago, during a strong bullish period, a client asked me: "What could possibly cause these prices to go down again?" This was at the moment Mers or Sars was threatening to develop into a pandemic, so I quoted this as a possibility. The client laughed and said, "Well, if this is the only thing you can think of, let's fix everything." Do I have to finish this story? A pandemic did indeed send prices to historic lows a few years later. However, for every tornado-causing butterfly in the Amazon, there are millions or even billions more that spread their wings without causing anything. And that's the same thing in energy markets. With the benefit of hindsight, it's easy to see what a strong bearish impact that pandemic had on the markets, and the same is true of the Strait of Hormuz situation in 2026, but that doesn't mean we should unfix all our positions the moment the next unforeseen event appears on the horizon. Predicting what will cause the trend to reverse is impossible.
It's good old Adam Smith again, the invisible hand at work, and there's a particular role for the supply side, which simply reacts to a period of very low, or very high, prices. What comes down must go up, and around and around and around. We're often surprised at the speed of a reversal, but that's usually because we underestimate just how quickly supply-side dynamics, be it shale drilling decisions, LNG cargo diversions, or tanker routing around a closed strait, can shift once prices move far enough to make it worthwhile.
Should we then stop all hedging activity? Just ride it up and down with the markets? No. The fact that we cannot forecast markets doesn't mean that we can't run a hedging program that is based on firm rational principles and helps us to realize goals with an extremely beneficial effect on our company. We can do hedges, not to make bets on whether trends will continue or reverse, but to manage the risk of trend reversals for our clients' P&L. This is what E&C has been doing ever since 2005.
This starts with the analysis of the impact of energy cost variations on that P&L. Don't be fooled by the simplicity of the categorization we use here, as this analysis is a very complicated fundamental strategy exercise. We drill it down to:
- Market risk clients. These are energy-intensive companies where the cost of energy has a material impact on the cost of producing their goods or services. This also means that rising and falling costs of energy are reflected in the price they can charge for their products. Some such customers have pass-through arrangements where the price of the product is indexed to energy prices. In other cases, talks with the salespeople unveil that during price negotiations they can use "higher energy costs" as an argument to increase their prices, but they are also under pressure to lower prices when energy markets are bearish. The main risk of a market risk client is fixing too much too soon, as it will mean that, due to the pass-through formula or competitive pressure, they have to lower their product prices and hence see their P&L go down as the cost of energy remains fixed. With such clients, we run prudent hedging programmes based on the rhythm of adaptation of product prices to energy market trends.
- Budget risk clients. This is the large majority of clients, mainly because energy just isn't an important enough cost to have an impact during price negotiations. If, for example, energy is less than 10% of your cost for producing your product or service, and your sales rep lets herself or himself be pressured by a client to lower the price because of falling energy costs, then you'd better look for a new sales rep. (Btw.: also tell that sales rep not to use rising energy prices to motivate a cost increase, what goes up must come down.) In other cases, the activity might be more energy-intensive, but price agreements with clients have a long-term character. This is, for example, the case in the automotive or pharmaceutical industry. The main risk of a budget risk client is the risk of an uptrend. As the extra costs caused by such a rising market are not compensated by higher income from higher product prices, every one Euro or Dollar of extra energy cost is one Euro or Dollar less P&L. For such budget risk clients, we run a programme of executing price hedges for a few years into the future and enjoy the stabilizing effect of this programme. This can mean a loss of opportunity when markets go down, but it doesn't mean loss of P&L, as it does for market risk clients. Moreover, the lower prices waiting at the bottom of a downtrend will often be reflected in lower forward prices as well, and these can then be taken along in the prices fixed for a few years into the future.
- Survival risk clients. These are clients operating energy-intensive activities in difficult markets. They are being pressured by clients to lower prices in a bear trend. But when markets turn bullish, they can't increase prices, or they lose the market to competitors. This is, for example, the case when competitors are located in a market with structurally lower energy prices, such as the Middle East. With survival risk clients, we design a strategy that is close to that of market risk clients but with more possibilities of making long-term fixings in case of markets having dropped below levels "where it hurts," but this is not an easy exercise and the main advice here is to take the energy fixing decisions really to the core of such a company's business decision-making.
Having analysed the risk exposure, you can formulate goals and put in place the tactics to make the long-term or short-term hedges that fit your profile. Again, don't be fooled by the apparent simplicity, but such a risk management strategy gives you all the guidance you need to make your decisions. It helps a market risk or survival risk client remain prudent and not do any bold fixings that burn P&L as markets start to drop, and it helps budget risk clients to stabilize costs by fixing parts of their prices at moments when bear trends reverse and do further protective fixings when the ensuing bull trend continues. Important too: it helps you to take the right decisions regarding long-term fixed-price PPA contracts.
Apply this well as an energy buyer, and you will never have to explain to your management why you lost so much company money by misjudging the trend (reversal). Apply it well as a company, and you will never have to report bad financial results because of what happened in the energy markets. Sounds dead simple, but every day we see how buyers and companies struggle to apply it as they fight their tendency to base decision-making on forecasting and trend analysis.
Which brings me finally to answer the question in the title. What you shouldn't do is try to understand whether and why the current trend will continue or not. You don't know, we don't know, nobody knows. Just take rational decisions:
- Market risk client: maybe make some small extra fixings to take some opportunity in a firmer market, but keep it really small. The calmer levels seen only weeks earlier might come back.
- Budget risk client: make some extra fixings if forward levels are attractive to you. You need to take the decision on how far towards fully fixed you want to go. What price did you put in your budget? Are you close to it? If so, don't take any risks and push towards fixing fully. If markets go down again later, you can use those lower prices for the years still ahead of you.
- This guidance is sometimes interpreted by clients as meaning that a budget risk client should always fix up to 100% whenever forward levels look attractive. Not necessarily. Markets don't cooperate with the calendar, and we've seen plenty of periods where the right decision for a budget risk client was to keep the price open for part of the volume.
Doing this, you need to run a solid stop loss strategy. Stop loss can be set at the price level that you budgeted. As soon as markets go up, start making small incremental fixings to avoid you going above the stop loss level. This means that you need to have contracts in place that allow you to make fixings during a year for the running year, i.e. on the quarterly and monthly products that are still to come. It also means that you need to have the capacity to make a relatively complicated calculation on your portfolio value, which means the price you will pay if you fix for the remainder of your volume. If you have volumes open, you will have to make a daily calculation that combines the forward prices that you fixed already, the spot price for months in the past for unfixed volumes, forward prices for months in the future for unfixed volumes, and the formula(s) defined in your contract to calculate the prices that you'll find on your invoices. Having your price open for 100% of the volume is too risky when you are very close to your stop loss level. You might not have the time to fix rapidly enough to stay below the stop loss. In that case, you need to carefully consider how much you want to leave open.
Fixing up to 100% only works if you have a contract that allows you to do this, which basically means contracts where you fix in percentages of the volume and that gives you sufficient flexibility on the volume for which you fixed the price. Fortunately, in most European countries, such contracts are available. But if, for example, you have a contract where you fix in capacity bands, it will be impossible to fix a capacity that corresponds exactly to 100% of your actual consumption. There will always be some volume for which the price depends on spot pricing (either by buying extra or selling back). This will influence your final price and needs careful management of your actual price versus the prices that you budget.
Volume risk, even within contracts with volume flexibility, needs extra attention in uncertain times, whether that's a demand shock caused by a pandemic, a geopolitical crisis, or simply an unexpectedly slow quarter for your business. Many consumers ran into volume issues during the 2020 lockdown period, and we've seen echoes of the same problem every time demand swings sharply since.
A survival risk client, in a bull run like the one we saw in July 2026, needs to carefully consider their choices. On the one hand, like a market risk client, they shouldn't panic and fix too much, too soon and get caught out if the bull trend reverses into a downtrend again. On the other hand, if current price levels are still sufficiently low for the risk of getting outcompeted to be eliminated, large extra fixings can be considered. Again, take this to the heart of your company's business decision-making; let it be done by the people who have a view on both sides of the P&L result. Don't look at it only from an energy cost point of view but look at what your sales is doing.
Everything above is about fixing, deciding to lock in a price. There's a mirror-image version of this same discipline for unfixing, reopening a position you've already fixed, when a market moves in your favour. I'd argue the same trending thinking trap applies in reverse: just as clients get caught out fixing everything because a bull run "can only keep going up," we see clients get caught out unfixing everything because a bear trend feels certain to continue. The underlying principle, managing your risk profile rather than betting on a prediction, is the same one. But it's a distinct enough decision, with its own signals and its own safeguards, that it deserves its own treatment rather than a paragraph tacked onto the end of this one.
What started as a simple question became a long article on risk management, again. Many buyers are attracted by the simplicity and false security of a forecasting approach, and then get caught out when the trend they anticipated with their forecast doesn't materialize.
